VP of Engineering: hire outside or promote from within?

What the internal promotion buys

Promoting from within keeps context, trust, and continuity: the person knows the codebase, the people, and the unwritten history. The failure mode is scale ceiling. Leading eight engineers you grew up with is a different job from building an org of forty, with hiring machinery, structure, and the ability to disappoint peers who were friends last quarter. Promotions fail when the company confuses loyalty with readiness, and the cost is double: a struggling leader and a lost great engineer.

What the outside hire buys

An external VP who has already scaled an org brings the playbook you do not have: hiring engines, team topologies, planning that survives contact with growth. The failure mode is rejection. A leader calibrated to the wrong stage, or parachuted in without founder alignment on scope, triggers the classic sequence: process arrives, trust does not, senior engineers leave. External VP hires fail most often on stage mismatch and founder fit, not on competence.

The diagnostic

Ask what the next eighteen months demand. Mostly deepening what exists, keeping delivery healthy while the team grows modestly: the internal candidate with coaching support is a strong bet. Doubling headcount, restructuring teams, professionalizing hiring: you need someone who has done precisely that, at precisely this scale. And test the internal candidate honestly, with the real scope, before defaulting to them out of comfort.
