Stage fit: why a great Series B engineer can sink a seed startup

The most counterintuitive lesson in startup hiring: excellence does not transfer across stages by default. An engineer who was genuinely great inside a two-hundred-person scale-up can flounder at a ten-person seed startup, and vice versa, with no drop in talent. When these hires fail, everyone is confused, because the skills were real. What was missing is stage fit.

What changes between stages

At seed, the job is shipping through ambiguity: no spec, no platform team, no code review culture to lean on, and the roadmap changes weekly. At Series B and beyond, the job is leverage inside a system: coordination, code quality at scale, decisions that survive fifty engineers touching them. Both are hard. They reward opposite instincts. The scale-up engineer waits for structure that never arrives; the seed engineer chafes against structure that exists for good reasons.

The signals interviews miss

Resumes report companies and titles, not context. “Senior engineer at a unicorn” does not say whether they joined at twenty people or two thousand, owned a system or a slice, thrived on chaos or on craft. Interview stories inherit the same ambiguity, because candidates naturally narrate their proudest, most structured work.

How to screen for stage explicitly

Ask what scaffolding existed in their best role: who set priorities, who reviewed designs, what happened when requirements were missing. Then describe your reality with uncomfortable honesty and watch the reaction; energized is a signal, politely concerned is a bigger one.
