Hiring engineers when you can't review the code yourself

Non-technical founders are told two contradictory things: that they cannot judge engineers, and that they must hire one immediately. Both contain a little truth. You cannot personally grade a systems-design answer, but you can absolutely run a process that produces a great hire, if you borrow the right judgment and verify the right signals.

Borrow technical judgment, deliberately

Every non-technical founder needs one trusted technical assessor: an advisor, an investor’s platform team, a former colleague, or a search partner with real technical screening. The key word is trusted; a random senior engineer from your network grading candidates on personal taste is noise wearing a lanyard. Agree in advance what the assessment covers and what “good” looks like for your stage.

Judge what you are qualified to judge

You are the best judge in the room for several things that matter enormously: can this person explain complex trade-offs in plain language, do they ask sharp questions about the business, do they turn vague goals into concrete plans, and how do they respond when challenged. An engineer who cannot make you understand their reasoning will not make customers, hires, or investors understand it either.

Verify shipping, not vocabulary

Confidence and jargon correlate weakly with ability, which is exactly the trap for non-technical interviewers. Anchor on evidence instead: things shipped, what they personally owned, what broke and how they fixed it, references who saw them do it. Reference calls are your superpower; you can evaluate “would you hire them again” from any background.

The trap of hiring for comfort

The most common failure is hiring the candidate who best explains things to you, who may be a great communicator and a middling builder. Pair your read on clarity with borrowed technical depth and let neither veto alone.
